Is it to late to have the fluid changed to stop the differential noise? I was told by a mechanic to just let die and then replace it.

the noise could be coming from anything.
the spider gears.
the wheel bearings.
the pinion.
If it's just the wheel bearings, then replace them.

Its inconcievable that even after 125,000 mi. you would need to replace the gears if there has not been any problems with the gear-oil in the past. If there is leaking, my guess is its either from the wheel bearing(s) or the front of housing where the drive shaft connects.
However if there has been leaking in the past, whether or not you owned it, then there could be cause to suspect that this may have alot to do with the current problem especially if a significant amount was lost at some point.
Either way you would need to stop the leaking NOW. Refil with new gear-oil. If there truely is bad gear ware it will let you know one day as was told to you by the mechanic you mentioned.
