1996 Dodge Caravan Brake pedal travel

I have noticed over the last few days that my pedal travel seems to be alot more. This has come on suddenly. Front brake pads are 3 months old rears are about a year. When I apply the brakes it feels like the grab then ease off and the pedal goes further and they grab again. When at a stop the pedal does not slowly travel towards the floor nor do I have to apply more pressure to remain stopped. If I pump the brakes onec or twice everything feels as it used to and the brake travel is a lot less. The antilocks are working fine(tested them in the snow yesterday) the van does not pull left or right under braking. I am not losing any fluid. Have been watching the fluid level the past few days just to be sure. There are no drips under the van in my parking stall at work
