No brake pedal after replacing shoes and drums

I replaced the shoes and drums on my truck. And replaced all the hardware as well. When I took it for a test drive there is a intermediate grinding sound and I do not have any pedal, I have to pump them to get it to stop. What did I do wrong? Everything looks right. Cannot find what I am missing. Any ideals?

First, did you adjust the rear brake shoes? Also, make sure they are positioned as to touch the wheel cylinder. If the brake pedal is going to the floor, something is not together correctly or the brakes are totally out of adjustment.
